I do not doubt that it took tens of years to convert those who were conquered to Islam, but as you mentioned, they were initially conquered by the sword.

The Prophet was actually invited to Medina first to help resolve a civil dispute between the Medina tribes. So, this is an entirely different scenario; now, years later, he took an army of 10,000 men to Mecca, with a few skirmishes along the way, and Mecca surrendered. So, there was an element of military engagement there, too.
